Unhappy 1996 SC300 2JZGTE vvt-i auto swap completed...Kind of

Alright so I finished my swap, it's a 1996 SC300 with a pre-2000 Aristo vvti motor. I kept the car auto to keep things simple, and because I like to do a bit of drag racing on occasion. Anyways I went to drive the car for the first time and learn the car will stall if you don't use a lot of gas from a stop, and under acceleration it works fine up until 2250rpms at which point the car suddenly starts breaking up and shifting up several gears and generally acts like it has 50hp even at full throttle.

But here's where it really gets weird, if I put the car in P, N, L, or 2 it acts fine, and is much faster than the stock GE I pulled out, but still feels slow compared to even 1jz cars I've driven but when I switch up to D it bogs like it's dying. Also the speedo doesn't work, which seems strange considering my VSS is wired up right and I had tweak do the harness and cluster at the same time and it's plugged in and all the fuses check out.

I know there aren't many people on here with vvti swap experience but I was hoping someone would have had a similar problem before.

If someone can help or you guys need more info to help diagnose this problem please let me know, I'll try to take a video but the car is at my buddy's garage about an hour away so it might be awhile.
