Found a local hot rod upholstery shop. He said to bring it in, and he'd take care of it.

I pulled out the center armrest assembly. Got the armrest lid apart, even popped all the staples to get the skin off.
We tried a couple combos but did a stiffer foam base and the fluffier top layer, but not stretching the skin too far.

All stapled back together, out the door was $35 :-)) - took me a few mins to reassemble the whole thing. But the whole thing is so soft and comfortable to drive again!

Sorry, no real pics per se. My armrest is in good shape so just imagine a normal armrest but a little thicker :-). Did you have anything in particular you wanted to see?
